Most failed AI pilots I see share one root cause: nobody changed the process before adding the agent.
Why agent pilots fail: teams skip the baseline, time, error rate, human effort, before automating a process that was never redesigned for it.
New governance research on agentic AI makes the same point from the enterprise side. Teams keep bolting an agent onto a workflow that was never redesigned for it, and they never set a baseline for time, error rate, or how much human effort the task actually took before. Without a baseline, nobody can tell if the agent helped or just moved the work around.
Here how to make sure you chose the right process to automate:
Pick a manual process that causes a lot of friction for humans. Record how long the task takes today, done by a person, start to finish. Count how many times a human has to step in and fix something in a normal week. Only then bring in an AI agent, on that same task, and teach the human how to use the AI agent as a tool (not a job replacement).
AI agents are not human replacements.
